Fractional CMO vs Full-Time CMO: Which Leadership Model Fits

A fractional CMO is a senior marketer you hire part-time. A full-time CMO is an employee who lives in the company every day.

The question is not which title sounds more serious. It is whether you need leadership a few days a week or a department head on payroll.

What is the difference?

Fractional: priorities, reviews, decisions, vendor direction. Someone else may design, write, buy media, or answer the phone. The CMO owns whether that work creates pipeline.

Full-time: the same leadership job plus people management, internal meetings, and the politics of living inside the company. Worth it when there is a team to run every day.

A part-time coordinator is not a fractional CMO. Junior hours with a better title are not a fractional CMO. If the person cannot decide what to stop, it is staff augmentation.

When to hire a fractional CMO instead of full-time

Stay fractional when:

  • Revenue is roughly $500k–$10M and the owner is still the de facto CMO
  • You need 10–15 hours of senior direction, not 40 hours of presence
  • You already have (or can hire) people to execute
  • A bad hire would hurt more than a 90-day fractional test
  • You are in Hampton Roads, elsewhere in Virginia, or remote and do not need someone in the office daily

Move to full-time when:

  • Several marketers need a manager every day
  • The loaded salary is a rounding error next to the media and payroll already in motion
  • The work is internal coordination more than outside judgment

Many companies use fractional for a year, then hire. That is a normal path. Starting with the salary is the expensive path.

Is a fractional CMO worth it for a small business?

Yes, when the next marketing decisions are large enough to get wrong and the owner cannot be the department.

A $6,000–$9,000 month is cheaper than a year of unfocused ads, a misfired site rebuild, or a full-time hire who spends six months learning the business. It is not cheaper than doing nothing if the business cannot take more leads. We will say that.

How many hours does a fractional CMO work?

That is enough to direct a small stack. It is not enough to be the designer, the media buyer, and the receptionist. If you need all of that from one person, you do not need a CMO title. You need to unbundle the work.
